I think we should do three 4-school pods instead of going 6 & 6.

Pods are setup first by each school declaring a rival. You play this team last game of the year every season.
Going by location, this makes the most sense...

KU and KSU - In-state
ISU and OSU - MW State schools
WVU and UC - Big East
UH and UCF - American
TCU and BU - Dallas Religion
TTU and BYU - Who gives a fvck

Then each rivalry should find a B-Team rival. That will complete your pod and you play these 3 other teams every year.

Pod A: KU and KSU & ISU and OSU - Big Eight leftovers
Pod B: WVU and UC & UH and UCF - Conf. USA leftovers
Pod C: TCU and BU & TTU and BYU - Little wieners

Then you play 2 teams from the other two pods. So in a 4-year span, you will have a home and home with all 8 teams.

That's only 7 conference games, but here's where it gets fun...
12-team playoff for conference championship!!!

Let's say this is how the season goes.
1 - ISU #1 in Pod A
2 - UC #1 in Pod B
3 - TCU #1 in Pod C
4 - BYU #2 in Pod C
5 - OSU #2 in Pod A
6 - UCF #2 in Pod B
7 - KSU #3 in Pod A
8 - WVU #3 in Pod B
9 - BU #3 in Pod C
10 - TTU #4 in Pod C
11 - KU #4 in Pod A
12 - UH #4 in Pod B

3 division champs and at large get a bye, so ISU, UC, TCU & BYU

Conference Game #8 - You can't play your own pod
The better seed gets the home game
5 vs 12, OSU vs UH
6 vs 11, UCF vs KU
7 vs 10, KSU vs TTU
8 vs 9, WVU vs BU

Conference Game #8 for 1-4 seeds, Conference Game #9 for seeds 5 and up - Games will be set up by seeding, but lets assume it's all chalk
Top 4 seeds gets the home game
1 vs 8, ISU vs WVU
2 vs 7, UC vs KSU
3 vs 6, TCU vs UCF
4 vs 5, BYU vs OSU

Conference Semifinals - Games will again be reseeded
Games are played at NFL Stadiums (KC & Cincinnati rotate, Houston & Tampa rotate)
Highest vs Lowest, ISU vs BYU
Middle vs Middle, UC vs TCU

Championship Game - Cowboys Stadium
1 vs 2 ISU vs UC

All revenue generated from each playoff game goes 25% each to the two teams playing, then 5% each to the remaining 10 schools. That's 11 games being played instead of 7 if you did the regular 8 week plus 1 championship game, plus would also be more interesting games for people to watch.

Right now B12 teams playing in the championship game play 10 conference games (8 schools play 9 games, 2 schools play 10 games).
If it went all chalk, here's how many conference games you'd have.
4 schools 8 games
6 schools 9 games
2 schools 10 games
If you're a 5 seed or worse, you could potentially have 11 conference games leading up to the CFP if you make it all the way to the championship game, but you'd have to win 3 games to get there and at least 2 of the 3 would be against better seeds than you.
That's not really all that different than our current schedule, you'd just need to decide how many non-cons you want to do and how competitive you want those to be.
